Why the agency model for packaging design is dying faster than you think

While most companies still invest tens of thousands in a traditional design process that takes months, a new reality is emerging: strategic validation of design concepts within hours and days, not weeks.

It isn't about replacing creativity with an algorithm. It's a fundamental change in how we approach design decision-making in the era of data-driven business.

The anatomy of strategic design validation

The traditional process: One concept → Months of iterations → High costs → Risk of failing on the market

The AI-augmented process: A portfolio of concepts → Instant validation → Minimal investment → Data-driven decisions

Recently I demonstrated this approach on a case study of a fictional product. The result? Four completely different design strategies, each aimed at a different market segment, created and ready for testing.

Strategic directions:

Minimalist premiumisation, Reduction to the essence, maximising perceived value. Technological differentiation, Visual communication of innovation and progress

Nostalgic resonance, An emotional connection with positive memories. Disruptive visibility, Maximum shelf impact and brand recall

Each direction represents a different strategic bet on the positioning of the product. Instead of intuitive decision-making you get testable hypotheses.

Case Study: Four worlds for one product

As a demonstration I had four completely different design directions for a fictional product generated within an hour using metaprompts. So instead of one proposal the client gets a whole ecosystem of options that they can test on customers immediately.

Take a look at those four worlds:

  • Minimalist luxury: Clean lines, pastel tones and generous white space. A premium Apple-style feel that bets on simplicity and elegance.
  • Futuristic tech: Dark mode, neon accents and sharp lines. A design that evokes innovation and technological maturity.
  • Retro inspiration: Gradients reminiscent of the 90s, nostalgic typography and warm colour palettes. A blend of the past with modern aesthetics.
  • Pop Art: Bold colours, playful shapes and daring graphics. A design that screams for attention and isn't afraid to be seen.

The point isn't that AI will replace designers. The point is that instead of one expensive proposal the client gets a portfolio of directions that they can immediately verify on real data and customers.

Metaprompting as a strategic discipline

The difference between amateur and professional use of AI is not in the tool, but in the methodology.

The amateur approach: "Create packaging for me"

The strategic approach: "Analyse target audience segments, identify their psychographic profiles and propose design strategies that resonate with their values and purchasing behaviour"

Metaprompting is not a technical skill, it's a strategic discipline. It requires the ability to connect brand strategy, consumer psychology, design principles, product development as well as knowledge of market dynamics. It's work with context: understanding how a brand communicates, what triggers emotions in customers and how the market is changing, and turning all of that into a brief for the AI so that the results are not generic but truly usable and competitive.

Implications for different roles

C-level executives: Dramatically shorter time-to-market, reduced design risk, the option of testing several strategies in parallel

Brand managers: A shift from subjective design decisions to data-driven optimisation of brand expression

Designers: An evolution of the role from executors to strategic curators and brand architects

The competitive advantage window is closing

Companies that implement AI-augmented design processes today will in two years compete against companies that are still waiting for a "perfect" agency proposal.

It's not a technology toy. It's a fundamental change in how quickly and efficiently you can validate and iterate brand expression.

Early adopters gain a lead not only in speed, but in the overall approach to design decision-making.
